why it works:

Sometimes, organisations jump straight into projects, investments and initiatives without first agreeing on where they are going. Vision & Voyage changes the conversation by starting with the destination. Using a simple but powerful maritime metaphor, it helps teams break down abstract strategy discussions into concrete elements.

Where do we want to go, where are we today, what are we carrying, what forces influence us and how will we know we’re making progress? The visual format creates a shared language for discussing growth, uncertainty, innovation and change. It helps leaders align around a common ambition before making decisions on budgets, priorities and execution.

Vision & Voyage origin story: the long read

Perhaps we should preface this, by saying we have been enjoying river cruising and ocean exploration on the Atlantic and the Mediterranean Sea for 2 decades and simply enjoy the occasional maritime metaphor (could it be the rich seafaring history of Belgium, with its 65km of coastline?). But aside from this peek into personal leisure preferences: we created Vision & Voyage for our strategy workshops, building upon agile facilitation techniques such as the Sailboat Retrospective, Futures Thinking, Visioning Workshops and Strategic Roadmapping.

While traditional sailboat exercises often focus on reflecting on the past, this framework shifts the focus towards future ambition. Together, these elements transform strategy from an abstract discussion into a tangible story of movement, choice and direction. The result is a shared picture of where the organisation is heading, what could accelerate progress and what might stand in the way. The core components are:

the island represents the organisation’s long-term goal and future destination, it should be motivating, 3-5 years into the future and ambitious
the ship represents the organisation: its position, capabilities, culture. It can travel great distances once it gets moving, but changing direction requires overcoming inertia
the vessel carries cargo, representing all products, services and value propositions the organisation provides
buoys indicate milestones that signal progress, placed at logical intervals when retro-engineering the roadmap from furthest goal to current position
speedboats represent pilots, innovation initiatives and experiments that can explore opportunities ahead of the larger organisation

the ship traverses a specific context: ocean currents capture invisible forces, clouds represent visible influences, other ships reveal competitors

step-by-step guide:

whether you’re define your leadership team’s 5YP, balancing exploration and execution projects of your R&D engine, navigating disruptions in your market or retro-engineering a concrete roadmap towards an existing North Star vision: make Vision & Voyage work for you:
1

set the destination

describe the island on the horizon: what does success look like in three to five years? What is your North Star? Your Big Hairy Audacious Goal?
2

baptise the ship

define who you are today, your capabilities, strengths, assets, culture. Give your ship a name.
3

identify your cargo

clarify which products, services and value propositions you are bringing on the journey, they can be historical or new
4

place the buoys

identify the milestones that will show you are on the right course
5

launch the speedboats

explore pilots, experiments, MVPs and innovation initiatives that can scout future opportunities
6

assess external forces

map the visible and invisible forces influencing your journey, from competitors and regulations to market dynamics and culture.
7

present the voyage plan

translate the metaphor into strategic priorities, initiatives and investment choices

advice for practitioners:

Vision & Voyage works best when teams resist the temptation to start with concrete projects, budgets or solutions. The real value lies in the abstraction and forcing participants to use a visual metaphor, creating a shared picture of the future before discussing how to get there. Focus the conversation on ambitions rather than constraints, and encourage participants to think beyond annual planning horizons.
Use the maritime metaphor consistently, but don’t get lost in the storytelling: every element should lead to a strategic insight, milestone or decision. Pay particular attention to the “currents” below the waterline. Culture, incentives, assumptions and internal politics often have a greater influence on success than the more visible trends and competitors on the horizon.
Finally, remember that the objective is not to create a beautiful canvas, but to establish a shared narrative that helps leaders make more coherent decisions long after the workshop has ended.
  • start with the destination: create direction before discussing solutions
  • encourage participants to think beyond annual planning cycles and imagine what success looks like in three to five years
  • use concrete milestones and success signals: how can you realistically measure completion and stay on track? (link this to the OKR framework
  • explore visible influences (competitors, regulation, technology) and invisible forces (culture, incentives, assumptions and internal politics)
  • use speedboats to discuss experiments, pilots and MVPs without requiring immediate commitment from the wider organisation
  • treat the exercise as a collective storytelling activity: the most valuable outcome is a shared narrative rather than a polished canvas
